Pre-opening is a sales project, not an opening-day campaign

A common mistake is starting marketing only when the property is almost finished. Social profiles appear, a few renderings are promoted and the team begins thinking about the website and distribution at the last minute. The hotel may open with a finished building but without demand, branded search, a database or evidence of which segments respond to the offer.

A pre-opening plan should connect product, positioning, pricing, distribution, website, booking engine, OTAs, B2B sales, content, SEO, campaigns and analytics. Not everything needs to go live at once, but decisions that affect implementation must be made early enough.

12 months before opening: positioning, product and sales architecture

At this stage the key question is what the hotel will actually sell and to whom. Star rating, location and a list of facilities are not a strategy. Define core guest segments, reasons to travel, the role of spa, food and beverage, meetings, packages and seasonality.

This is also the right time to decide on the technology stack: PMS, booking engine, analytics, consent collection, rate structure and distribution model. If the website is bespoke, its brief should exist before the final photo shoot. A clear site architecture also allows SEO work to begin while the property is still under development.

6 months before opening: website, distribution, content and first leads

Six months out, planning should become production. The website is built, booking engine implementation starts, room and package copy is prepared and content production is scheduled. OTA content and the Google Business Profile can be prepared in parallel as the property becomes ready for photography.

Corporate, meetings and group sales should not wait for the first guest. Sales materials, target account lists, enquiry handling and follow-up can be designed now. For leisure guests, a launch landing page or opening offer can begin building an owned audience before broad paid media starts.

3 months before opening: activate demand and campaigns

About three months before opening, the basic funnel should work end to end. Paid or organic traffic reaches a specific offer, the guest can check dates, price and conditions, and the hotel can measure a booking or enquiry. Campaigns should be built around real products such as an opening weekend, spa package, family break, city stay or corporate offer.

The goal is not maximum reach. The goal is to learn which messages and segments create demand and whether the booking path works. A broken package code, missing campaign parameters or inconsistent rates are much easier to fix before launch than during the first week of trading.

The final 30 days: test the guest journey

In the last month, run through the complete journey as a guest: ad or search result, mobile website, room selection, terms, payment, confirmation email and contact with the hotel. Test different devices, dates, occupancies and rate plans. Compare availability and pricing across direct and OTA channels.

Prepare the opening communications calendar, team scripts, FAQ and lead-handling procedures. More traffic will not help if enquiries sit unanswered, calls are missed or group sales has no defined follow-up.

Marketing and revenue need one demand calendar

Pre-opening teams often separate marketing from revenue management. In practice, paid demand should follow occupancy need, pricing and booking pace. If one date is already filling well, there is little value in buying the same demand for it. If another period is soft, the team needs to decide whether the issue is price, product, visibility or audience.

A shared calendar of demand, rates and campaigns makes budget allocation more rational, particularly before opening when historical data is limited.

What to measure before the first guest arrives

Before opening, realised stay revenue is not the only useful outcome. Track booking pace, future booking value, direct versus OTA share, cost per booking, B2B enquiries, database growth, branded search and conversion across the website and booking engine.

Data quality matters. GA4, ad tags, UTM parameters and booking-engine events should be tested before larger campaigns go live. Otherwise the first month produces plenty of clicks but very little evidence about what actually drove sales.

Typical problems include launching media before the booking path is ready, relying only on architectural renderings, having no defined offer, postponing SEO until launch day, opening OTA distribution without a coherent pricing policy and having no single owner for sales and marketing coordination.

Pre-opening does not require doing everything at once. It requires the right sequence: product and sales model first, then infrastructure, content and distribution, followed by demand generation and optimisation.
